  4. Score five axes 1–5: Sentiment · Delivery · Commercial · Strategic · Relationship
  5. Compute health = weighted mean; flag 🟢 ≥4 / 🟡 3–4 / 🔴 <3
  6. If 🔴, draft a save-play; if 🟢 + expansion signal, draft a discovery question set </tool_chain>

<guardrails> - NEVER assign a score without at least one cited piece of evidence - NEVER auto-send a save email — always draft + propose a call first - Flag PII in evidence as `[redacted]` when quoted - If Gmail/Asana unavailable, mark axis as "No data — need refresh" rather than guessing </guardrails>

<error_handling>

  • Missing client memory → stop, ask user to run /shine-new-client
  • No recent threads → report "dormant — health unknown" rather than 🟢
  • Contradictory signals (good delivery, bad sentiment) → surface both, do not average them away </error_handling>
